With over 60 years of history, Gomes da Costa is a leader in the canned fish segment in Brazil. Its factory, located in Itajaí, Santa Catarina, is the world's largest producer of canned sardines—over 2 million units produced daily—supplying the domestic market and exporting to 28 other countries.

Seeking to modernize its purchasing operations, the company embarked on a digital transformation journey focused on data structuring and standardization. The project's main objective was to make purchasing processes more strategic, efficient, and integrated with the eProcurement model.

The Project

The initiative involved unifying the products from Gomes da Costa's three units, reorganizing the purchasing team by category, creating automated supply contracts, and a complete review of the NCM (National Monetary Code) to ensure compliance. Another key benefit was the expansion of the supplier base available for quotations, paving the way for greater competitiveness and security.

Scope

The project's scope included standardizing a database of 13,000 items, implementing a Registration Center using CH Master Data | Astrein's management software. Additionally, translations were provided into Portuguese, Spanish, and English, creating new items for use throughout Mercosur.

Main Benefits Achieved

  • Reduction of the SKU base from 40,000 to 10,000 items;

  • Complete sanitation of approximately 6,000 SKUs;

  • Increased coverage of supply contracts for indirect items from 10% to 60%;

  • 100% of indirect purchasing processes are now digital and automated;

  • Implementation of a central warehouse for indirect items;

  • All strategic suppliers are now evaluated on a digital platform;

  • Prepared base for Strategic Sourcing initiatives and indicator management;

  • 50% reduction in headcount for MRO purchases, with reallocation of resources to other categories;

  • Complete structuring that enabled the implementation of eProcurement.
